How to Plan a Week With Realistic Capacity
A weekly plan becomes unreliable when it starts with a task list and only checks the calendar afterwards.
Start with capacity instead. Work out how many hours can genuinely be used for planned work, then decide what fits inside them.
Begin with the total working time
Use the hours that are realistically available during the week rather than a default number that does not match your schedule.
Part-time work, travel, appointments, leave and shortened days all change the size of the week before any task is added.
Subtract fixed commitments
Fixed commitments are blocks that already have a claim on the same working time.
They may include:
- recurring meetings;
- scheduled calls;
- required administrative work;
- reviews and handovers;
- regular support duties;
- travel between work locations.

Keep a buffer before filling the remainder
A plan that allocates every remaining minute has no room for estimates that run long or small unplanned tasks.
Choose a buffer deliberately. The right amount depends on how predictable the week is. A highly routine week may need less margin than a week containing unfamiliar work and several dependencies.

Estimate the work at the right level
Broad project labels are difficult to estimate.
“Website launch” may contain design review, copy changes, testing, configuration, stakeholder approval and deployment. Estimating the whole label as one number can hide uncertainty.

Protect the work with real consequences
Once you know the capacity, compare the tasks competing for it.
A useful comparison considers:
- genuine deadline pressure;
- consequence of delay;
- importance;
- dependencies;
- effort.

Adjust the plan when the arithmetic does not fit
Suppose the week contains 40 working hours, 12 hours of fixed commitments and a 4-hour buffer. That leaves 24 hours of usable task capacity.
If the task estimates total 31 hours, the plan is over capacity by 7 hours. No ordering method can make all 31 hours fit inside the 24-hour space without changing another assumption.
Possible adjustments include:
- moving lower-priority work to a later week;
- reducing scope;
- delegating work;
- changing a deadline;
- replacing or shortening a fixed commitment where appropriate;
- increasing capacity if that is genuinely available and sustainable.
The important point is that the conflict becomes visible before the week is already lost.
Replan when the week changes
A weekly plan is a working model. New meetings, urgent requests, delayed inputs and completed tasks change the available capacity.
Update the plan when the underlying facts change. Do not keep an old schedule intact simply because it was carefully prepared on Monday.
